To fix a drifting culture, leaders must transition from vague, top-down communication to radical transparency, prioritize character-driven hiring over mere talent, and establish consistent feedback loops that empower staff to speak truth to power. Authentic culture repair requires slowing down the pace of change to ensure people are valued more than projects while centering every decision in communal prayer and discernment. We have all been there at one point or another. You walk into a staff meeting and you can feel the tension in the room before anyone even opens their mouth. It is that heavy, invisible weight that signals something is off in the ecosystem. You might have the best mission statement on the wall and the most polished Sunday service in the city, but if your internal culture is fractured, everything else is just performance. Culture is not what you say you believe; it is the collection of habits, attitudes, and "unwritten rules" that actually govern how your team interacts when the lights are off. (Real talk: if your team is afraid to tell you the truth, you do not have a culture of honor: you have a culture of compliance.) The Communication Silo and the Announcement Trap The first major mistake leaders make is assuming that "telling" is the same thing as "communicating." Often, a senior leader or a small executive team will spend weeks praying and planning behind closed doors. By the time they emerge to share the news with the rest of the staff, they have already processed the "why" and the "how." They then drop the "what" as a finished announcement. This creates an immediate silo. Staff members feel like they are being managed rather than led. They hear about major changes from a stage or a social media post rather than from their direct supervisor. The fix for this is simple but requires humility: stop making announcements and start having conversations. Before a decision is finalized, involve those who will be tasked with carrying it out. Ask them for their input and genuinely listen to their concerns. When you do share news, explain the "why" three times more than you explain the "what." Microwaving Change and Running Over Souls We live in a culture of "now," and in the church world, we often feel the pressure to keep up with the church down the street. This leads to the second mistake: moving too fast. Leaders often try to "microwave" cultural change, implementing new systems or vision shifts without giving the people time to catch up emotionally. When people resist, we label them as "unsubmissive" or "stuck in their ways." But usually, resistance is just a sign that you are moving faster than their trust can carry them. Slow down the pace without changing the direction. You can be firm on where the church is going while being gentle with how long it takes to get there. Change moves at the speed of trust. If you run over people to get to your destination, you will find yourself alone when you finally arrive. Take the time to sit with the "pioneers" of your church: the ones who have been there for decades: and honor their history as you build the future. This builds the relational capital you will need for the journey ahead. Hiring for Talent Over Character and DNA It is incredibly tempting to hire the most talented person in the room. We see the impressive resume, the high-level production skills, or the soaring vocal ability, and we think they are the missing piece to our puzzle. But talent without character is a ticking time bomb for your church culture. When we hire based on skill alone, we often ignore red flags regarding humility, teachability, and alignment with the specific "DNA" of our house. The fix is to make character and cultural alignment your primary filters. You can train someone to use a software package or lead a meeting, but you cannot easily train someone to be a team player or to have a servant's heart. Before you hire, ask questions that reveal how they handle conflict, how they respond to authority, and how they treat people who can do nothing for them. Avoiding the Uncomfortable Conversation Conflict avoidance is perhaps the most common toxin in church leadership. We want to be "nice," so we let small issues slide. We ignore the staff member who is constantly late, the volunteer who is gossiping, or the leader who is becoming increasingly cynical. We hope it will just go away on its own. It never does. Instead, it grows under the surface like a cancer, poisoning the morale of the healthy people on your team who are left wondering why the standard isn't being upheld. The biblical foundation for a healthy culture is Matthew 18:15. We must go to the person directly and quickly. Clear is kind. It is not "pastoral" to allow someone to continue in a behavior that is damaging their own soul and the health of the church. Address conflict at the smallest level possible. A five-minute "real talk" conversation today can prevent a five-hour crisis meeting six months from now. Healthy teams are not teams that never have conflict; they are teams that resolve conflict with grace and directness. The Copy-Paste Vision and Borrowed Anointing We see what is working at another large church in another city, and we decide to import their systems, their worship style, and their "vibe" into our local context. This is the mistake of borrowed vision. While we can certainly learn from others, a church culture built on imitation will always feel hollow. Your community does not need a second-rate version of a famous church; they need the unique expression of the Kingdom that God has called you to build in your specific neighborhood. Find your "True North." Spend time seeking God for the specific assignment He has for your church. What are the unique needs of your city? What are the specific gifts of your team? When you lead from a place of original conviction rather than borrowed passion, your culture will feel authentic. People are drawn to authenticity, not polished imitation. The Echo Chamber and the Lack of a Feedback Loop When a leader is unapproachable or defensive, they inadvertently create an echo chamber. Staff members quickly learn that if they disagree or offer a different perspective, they will be sidelined or "corrected." Eventually, the leader only hears what they want to hear. This is dangerous because it blinds the leader to the actual reality on the ground. A healthy culture requires a "low power distance" where even the youngest intern feels safe to ask a question or offer a suggestion. Create a formal feedback loop. Ask your team regularly: "What am I missing? What is not working? How am I making your job harder?" And here is the key: when they tell you something difficult, do not get defensive. Thank them for their honesty. If you punish people for telling you the truth, they will stop telling it to you, and you will eventually lead your church into a wall. We look at the metrics, the budgets, and the attendance charts, and we make decisions based on what "makes sense" pragmatically. We treat the church like a business that happens to have a religious theme. We plan, we strategize, and then we ask God to bless what we have already decided. This leads to burnout and a culture that feels spiritually dry. The fix is a return to shared discernment. In your staff meetings, spend as much time in prayer and silence as you do in discussion. Ask, "What is the Spirit saying to the church?" (Revelation 2:7). Sometimes the Spirit will lead you to do something that does not make sense on a spreadsheet. A healthy church culture is one that is sensitive to the leading of the Holy Spirit and values presence over productivity.
