So, how do we actually do this? How do we take a "Thursday Training Win" and make it a reality? It starts with teaching team leads to use the "Coaching Conversation" instead of the "Directive Command."

1. The Power of the Open-Ended Question

Instead of telling a team member what to do, ask them how they see the situation. This builds their "decision-making muscle."

  • Clarifying Questions: "What is the most important thing we need to accomplish in the next hour?"

  • Barrier Questions: "What’s standing in the way of you feeling fully present with our guests today?"

  • Action Questions: "How can I support you right now so you can lead with confidence?"

2. Fostering Presence

Engagement is the byproduct of presence. If a leader is constantly looking at their watch or their phone, the team will do the same. We train our leaders to "drop the anchor." This means taking ten seconds before an interaction to breathe, center themselves in Christ’s love, and decide to be 100% there.

3. Turning Routine into Ritual

Every task has a spiritual or emotional weight if we look closely enough. Setting out chairs isn't just manual labor; it’s preparing a seat for someone to have a life-changing encounter. Checking in guests isn't just data entry; it’s the first "welcome" that says, "You belong here." When team leads frame tasks as rituals of service, the energy in the room shifts instantly.

A Narrative of Transformation: The "Task" of Grief

Let me share a story that illustrates the difference between task-management and transformational leadership.

A few years ago, our team was supporting several families who had experienced the unimaginable loss of a child. From a purely administrative standpoint, there were dozens of "tasks" to complete: coordinating meals, organizing memorial details, and managing communication.

A task-oriented leader would have focused on the spreadsheet. They would have checked the boxes and moved on. But a coached leader: one who understands the heart of Christ: saw these tasks as holy ground.

One of our team leads was tasked with delivering a meal to a grieving mother. The "task" was simply to drop off the food. But because this leader had been trained in the art of presence, she didn't just drop and run. She noticed the silence in the house. She saw the mother’s eyes. She chose to turn the task into a moment.

She sat on the porch for thirty minutes. No agenda. No "fixing" it. Just being there. That "task" became a transformational moment that allowed that mother to feel God’s love in the middle of her darkest hour. That is what coaching the frontline looks like. It’s the realization that the work we do is simply the environment where God does the work He wants to do.

Tips for Fostering Volunteer Engagement

If you are leading a team of volunteers, you know that they don’t show up for a paycheck. They show up for a purpose. To keep them engaged, you have to move beyond the "to-do" list.

  • Connect the "Do" to the "Who": Every time you give a volunteer a task, tell them who it benefits. "When you organize these files, you’re helping us clear the path for a leader to get the training they need."

  • Create "Safe to Fail" Zones: Give your frontline the autonomy to try new ways of connecting with people. If they fail, coach them through it. This builds trust and innovation.

  • Celebrate the "Small" Wins: Don't just wait for the big annual event to give praise. Celebrate the moment a volunteer noticed a stranger looking lost and walked them to their destination. Those are the "Thursday Training Wins" that build a culture of excellence.

KPI-Based Coaching with a Soul
